Direct answer: the first question to ask a digital transformation consultant is "which operating metrics will this transformation improve, and how will we measure them?" Digital transformation is not buying systems. Start by mapping your current processes and digital maturity, set the processes and metrics you want to improve, then decide which systems to adopt (ERP, MES, IoT, AI) and lay out a roadmap whose risks you can control. Next, check whether the consultant designs in information security, OT (operational technology) security, data governance and personal data protection, and business continuity at the same time as connecting equipment and integrating systems: connecting and integrating systems enlarges the attack surface, and a system cut-over can disrupt shipments, so both need to be handled at the planning stage.
Three common starting points
| Starting point | Typical situation | What to do first |
|---|---|---|
| Processes still run on paper and manual work | Approvals, reports and traceability rely on people and spreadsheets | Map processes and set metrics first, then choose systems |
| ERP in place, but cut off from the shop floor | MES and equipment data cannot connect to the ERP; legacy systems are hard to integrate | System integration and data governance, with OT security planned at the same time |
| Already digitised and looking at AI | Data exists, but quality, access rights and definitions are inconsistent | Set up data governance first, then choose AI use cases (see the AI transformation guide) |
Eight criteria
| Criterion | Question you can ask any consultant |
|---|---|
| Start from operating metrics | Which processes and metrics will this improve? What is the baseline, how is it measured, and how often is it reviewed? |
| Current-state assessment and roadmap | How do you assess our digital maturity? What decides the order of the roadmap? |
| System integration | How will new systems connect to our existing ERP, MES and equipment data? What happens to legacy systems? |
| Security designed in | Are the new cloud, data and equipment assets brought into the scope of an ISO/IEC 27001 information security management system, with a risk assessment and treatment plan? |
| OT security | Once production equipment is connected, how are OT and IT segmented into zones and conduits under IEC 62443? What is the target security level for each zone? |
| Data governance and personal data | How are data quality, access rights and retention managed? When personal data is used, does each data set's collection, processing and use have a specific purpose and a legal basis (Articles 19 and 20 of Taiwan's Personal Data Protection Act)? |
| Continuity and change | How do we keep shipping if a cut-over or go-live fails? How will staff processes and skills change with it? |
| Who leads, and is work subcontracted | Who actually runs the engagement, with what qualifications? Will any of it be subcontracted? |
When you may not need a consultant
If you are only adopting a single packaged application (for example cloud accounting or attendance software), your processes stay the same, and no shop-floor equipment is being connected or systems integrated, help from the software vendor is usually enough.
How Winners Consulting addresses these criteria
What follows is Winners Consulting's own description. Test us with the questions above, just as you test other consultants.
- Assessment and roadmap: assess digital maturity, identify opportunities in process automation, data integration and AI, run a digitalisation risk assessment at the same time, and set a transformation roadmap whose risks are controlled
- Integration with security designed in: help select and implement tools such as ERP, MES, IoT and AI, and build a security architecture for integrated OT/IT at the same time, mapped to ISO 27001 requirements
- Data governance: set up a governance framework for data quality, data security and data sovereignty
- Business continuity: bring enterprise risk management, information security and business continuity management into the transformation plan, so core operations are not interrupted after digitalisation
- Change and results: support organisational change management and set measurable digital metrics
- Who leads: vice-president and director-level consultants run the whole engagement; nothing is subcontracted
Related questions
- How is digital transformation different from AI transformation? Digital transformation digitises processes and builds a digital foundation such as ERP, MES and IoT; AI transformation builds on that foundation and adds AI to improve decisions. Most companies need usable systems and data before AI transformation can work. How to choose an AI transformation consultant in Taiwan
- Does digital transformation always increase security risk? Connecting equipment and integrating systems enlarges the attack surface, but the risk can be managed: build the matching security controls at every stage instead of digitising first and fixing later. Digital transformation advisory
- How long does digital transformation advisory take? It depends on digital maturity and scope; the advisory period listed on Winners Consulting's service page is usually 7 to 12 months or more. Digital transformation advisory

Compliance needs all three; a consultant's value is integration
CRA, TISAX, ISO 27701 and the AI Act are not single technical problems. They are only complete when process, security technology and legal compliance all hold at the same time. Fix only one and the gaps in the other two surface during audits, incident reporting or customer due diligence, and the work has to be redone.
| Dimension | The question it answers | Typical gap when only this part is done |
|---|---|---|
| Process (management system) | Who is responsible, what is done, when, where the evidence is, how it improves | Tools are in place but nobody runs them on schedule, so there are no records at audit time |
| Security technology | How controls are designed and how their effectiveness is verified | Documents are complete but the systems do not actually do what they describe |
| Legal compliance | Which regulation applies, which role you hold, the deadlines and penalties | Controls are built against the wrong regulation or role, so obligations are not covered |
Winners' consulting team covers all three dimensions and plans regulatory scoping, process design and technical controls together, so a single body of evidence serves multiple regulations and customer requirements.
